Will do ive removed the cam belt cover and orderd timing pege today so will hopefully have an answer by monday next week .progress is slow as im doing this inbetween working so as soon as the tools tuch base off with its head.

Sorry people ive not forgoten to post just been bogged down with work commitments but anyway ive got to the point of removing the cam housing so will be unbolting that tomorrow its been a slow progress with only getting 15 min here and 30 min there to get the chance to unbolt stuff so ive been taking picks of the progress bagging and taging parts lableing cables .its better to log everything your doing because its not good when it takes so long to do a job you dont have time to do because you will forget how parts go back together.

Any way i will hopefully have an answer tomorrow as to what the issue is fingers crossed its a bad rocker .

That approach is definitely the best.
Make sure to individually tag the injectors for the cylinder they come from. Tag rather than write on them, as the fuel will dissolve ink and you lose your info.

Thanks for your help people i lifted the cam housing and found one broken rocker and 7 smashed hydraulic lifters the heads were bent over and the tops of the lifter housing shattered with fragments all over the top of the head .

No all the broken lifters are from the inlet side the exhaust side was perfect

My only assumption is someone has been there before and not put it together correctly ? As far as i can see the timing is correct but i will check as im putting it back togeather but that wont be for a while as im off on holiday for 2 weeks and need to get funds togeather to fix the issue .with cam belt kit inc water pump cam gasket and new rockers and lifters its going to set me back about £260 .....good old eBay so again thanks for the help and when its running i will fix the other issues and get it on the road .

Good luck on the fix, and thanks for letting us know.
It worries me though, if the tappets and lifters have taken that much of a beating, what the valve heads look like?
It really takes a huge amount of force to do that.
Nothing other than valve-piston interference is capable of doing that.
It would add insult to injury for you to tear it down as far as you have, then re-assemble, and have the engine swallow a valve head shortly thereafter.
It is significantly more time (probably will double it) to pull the head and put new valves, but since you are doing the work yourself, I suggest it's worthwhile to know that you no longer have a head-full of valves that have been kissing pistons.

Cutting a long story short its like Armageddon under the head ......will a 2.8 go straght in without modifying ?

You would need to change some of the harness and the ECM and the turbo as the 2.8 uses a variable vane turbo, 2.5L uses 11 volt glowplugs without a controller..just two large relays that click on.

On the other hand I cannot think of any reason why the 2.8 motor cannot be dropped in and keep the original fixed vane turbo and dump valve and 11 volt glowplugs and all the original electronics.....should get a bit more torque but obviously not the full potential of the 2.8 variable turbo .Probably need some tuning of the ECM and need to check the parts fiche for other parts such as the CP3 high pressure compressor. MAP sensor may be different.

The 2.8 uses a water cooled EGR but the EGR can in any case be easily disabled on the 2.5L.

Not sure about the bell housing and clutch connecting the old manual gearbox to the motor...most 2.8Ls will be autobox. :?
